Datadog has a concrete take on it, backed by real teams. Here is the idea, and where their approach fits.

There’s a quiet assumption in much of the AI-coding conversation: if developers write code faster, software ships faster. It sounds obvious. It’s also wrong, or at least incomplete.

Code creation is only the first stage of a long conveyor belt. After the editor comes the pull request, then the build, the tests, the review, the merge, the deploy. Speed up the first stage by a wide margin and you haven’t sped up the belt. You’ve just made a bigger pile appear at the next bottleneck. And for most teams, that bottleneck is CI.

More code means more of everything

AI assistants and agents don’t just help you type. They lower the cost of trying things. A change that used to take an afternoon to prototype now takes a prompt and a coffee. So developers open more pull requests, push more commits, and iterate more freely.

Every one of those triggers a pipeline. More pull requests means more builds, more builds means more test runs, and more test runs means more compute, more waiting and more chances for something to fail for reasons nobody can explain.

The uncomfortable part is that CI problems you could previously tolerate don’t stay constant as volume grows. They get amplified. A pipeline that was merely annoying at ten PRs a day becomes a daily tax at fifty. A test that fails randomly once in a hundred runs goes from a rare nuisance to a near-certainty that someone’s build is red right now, for no reason.

The reflex that doesn’t work: add more runners

When the queue gets long, the instinctive fix is capacity. Spin up more runners, buy more compute, let more jobs run side by side.

It helps, up to a point. But think of it as adding lanes to a highway when the real problem is a crash blocking one of them. Extra capacity gives you more room for work, yet it does nothing about the slow job at the end of the critical path, the test suite that reruns everything when one file changed, or the flaky test that sends a developer back to click “retry”. You pay more to run the same inefficiencies in parallel.

So the bill grows roughly as fast as the volume does, and developers still wait. That’s the worst of both worlds.

Four ideas that scale better than hardware

If throwing machines at the problem isn’t enough, what is? Looking at how teams that keep CI healthy actually behave, it comes down to four habits. None of them is exotic. What’s hard is doing them consistently, and that takes visibility.

1. Find the real bottleneck. Pipelines feel slow, but “slow” is rarely evenly distributed. Usually a handful of jobs or stages account for most of the wait time. Until you can see where time actually goes, you’re optimizing by intuition, and intuition tends to point at whatever annoyed you last week.

2. Treat flaky tests as a trust problem, not a nuisance. A flaky test is more than wasted minutes. It teaches developers that red doesn’t mean broken. Once people learn to rerun and hope, they stop reading failures carefully, and the day a real regression shows up, it gets the same shrug. Flakiness has to be prevented where possible and contained where not: quarantined, owned by someone, and tracked until fixed.

3. Run only what’s relevant. Most changes don’t touch most of the code. Yet many pipelines run the entire test suite every time, because it’s the safe default. Intelligent test selection flips that: use what you know about the change and about test history to run the tests that could plausibly be affected. Less work, same confidence, faster feedback.

4. Balance what remains. After you’ve cut the unnecessary work, spread the rest sensibly. Parallelization only helps if the shards finish at roughly the same time. One overloaded shard means everyone waits for the slowest one, and the extra machines sit idle.

Notice that these are all about work, not capacity: do less of it, make it more reliable, distribute it better. Capacity is what you buy once that’s done.

What it looks like in practice: Betterment

Betterment’s story is a useful illustration because it starts from a very familiar place. As the codebase grew, tests became flaky, CI pipelines stretched to nearly 40 minutes, and fewer than half of builds succeeded. The second-order effect mattered more than the numbers: developers lost confidence in the pipeline. When most builds fail for reasons unrelated to your change, you stop believing any of them.

The fix wasn’t a heroic rewrite. The team used Datadog CI Visibility and Test Optimization to identify which tests were actually causing trouble, assigned clear ownership for them, and used Workflow Automation to monitor and catch regressions instead of relying on people to notice.

The results are worth reading slowly:

Build success went to 95% and above.

Build times dropped to under 10 minutes.

CI compute costs fell by more than 50%.

That last number is the one that stands out. Faster, more reliable and cheaper is not the usual tradeoff triangle. It happens when the savings come from eliminating waste (reruns, redundant work, failed builds) rather than from squeezing the same work harder. Developers, in turn, spend less time rerunning builds and more time on the features they were hired to build.

The pattern behind the numbers

It’s tempting to read a case study like that as a tooling story. I’d read it as a feedback loop story.

CI is, at its core, a feedback system: you make a change, and the pipeline tells you whether it’s safe. The value of that feedback depends on two properties, speed and trustworthiness. Slow feedback breaks flow. Untrustworthy feedback breaks the habit of listening. AI-assisted development puts pressure on both at once by multiplying the number of times you ask the question.

Which is why the visibility piece matters more than it sounds. Pipeline data (which jobs are slow, which stages queue) and test data (which tests flake, which fail together, who owns them) usually live in different places. Connecting them lets you answer the questions that actually drive decisions: Is this slow because of the job, the test, or the queue? Is this failure new, or the same one we’ve been ignoring for a month? That gap between pipeline signals and test signals is the one Datadog’s CI/CD Optimization is built around, and we’ll look at it next.

Where Datadog fits in

Datadog’s CI/CD Optimization takes the approach described above: bring pipeline and test data into one place, so the four habits rest on evidence rather than hunches. Roughly, the pieces map like this:

Seeing the bottlenecks: CI Visibility gives you pipeline and job-level data, so you can see where time and failures concentrate.

Containing flaky tests: Test Optimization tracks flaky tests over time, which makes it possible to flag them, quarantine them and give each one an owner. This is the part Betterment leaned on.

Running less: intelligent test selection runs the tests relevant to a change instead of the whole suite.

Balancing the rest: test parallelization splits the remaining work so shards finish closer together.

Not relying on memory: Workflow Automation turns the monitoring into something that runs by itself and flags regressions as they appear.

The interesting design choice is the combination. Each of these ideas exists on its own, and plenty of teams hand-roll versions of them with scripts and spreadsheets. The cost of that route is stitching the data together and keeping it alive. Having pipelines, tests and ownership in one view is what makes the practices repeatable, not just a one-off cleanup.

A fair caveat: a tool surfaces the problem, and people still have to fix it. Betterment’s results came as much from clear ownership of problem tests as from the dashboards. If you want to see the approach in action and ask the awkward questions, Datadog will be at Codemotion Milan 2026.

What to take away

If your team is adopting AI coding tools, or is about to, a few questions are worth asking before the pull requests start piling up:

Do you know which three jobs or stages account for most of your pipeline’s wait time?

Can you name your ten flakiest tests, and who owns each one?

If someone changes one file, does your pipeline need to run everything?

When you add parallelism, do the shards actually finish together?

If the answers are shaky, adding runners won’t fix them. It will make the problem more expensive.

AI changes how fast code gets written. Whether that turns into faster delivery depends on everything that happens after. The teams that benefit most won’t be the ones that generate the most code. They’ll be the ones whose feedback loop is fast and honest enough to keep up with it.

Faster coding only becomes faster shipping if the pipeline behind it can absorb the extra load.
